04 — How to use it

Run it like a program, not a download

  1. Audit the corpus before the stack

    Sections 1–2 of the questionnaire decide whether RAG can work at all. A RAG system over stale, duplicated, access-uncontrolled documents will confidently retrieve garbage — fix the corpus first.

  2. Pick the stack with the matrix

    Managed vs. open-source vs. vendor is a real trade on control, cost, and compliance. Score it; don't default to whatever the demo used.

  3. Build evals alongside retrieval

    The validation plan's grounding tests run from week one on a golden Q/A set. Retrieval quality (recall@k, faithfulness) is the metric that matters — not demo fluency.

  4. Enforce access control in the retrieval path

    Document-level ACLs must filter before ranking, not after generation. The checklist treats this as a launch blocker.

  5. Launch to a pilot audience, then expand

    Follow the phase gates: internal pilot → one business unit → enterprise. Each gate re-runs the grounding evals on fresh questions.
